I have a small construction company and we have a mix of workers that are employed directly by us and subcontractors.

I’m going to try to give you the framework-

I try to create a relaxed environment where people can set their own hours and come and go when they please especially if they are a single parent.

You cannot find a single text from me to anyone that says to rush or hurry or do anything other than the best work they can do- And yes I do encourage them to work efficiently and be productive-

By and large nobody takes advantage of that and it works pretty good.

We pay as high, if not the highest, of anybody in the area.

Here is the rub-

I only ask for one thing from everybody that works for me, and I this is what I want consistently-

When you get done at the end of the day let me know how much work do you have left to do, how much time you need to do it, any material you need and if you need help.

It doesn’t matter if things took longer or anything- I just need to know and this is the reason why:

Every single day most clients want to know what we plan to do next- Sometimes it’s because they want to know how to schedule their day or if they’re going to be needed for questions or whatever- And I respect that and it is my duty to keep them in the loop the best I can.

In addition to that we have other workers that want to know if they can go to the job to do certain task and that will often be dependent on the progress of the work and before them- You don’t want a painter in a room when somebody is trying to lay tile.

It can be as simple as a text that says - “floor done, need 4 hours to grout, need garbage picked up, room available
Monday.


I am finding myself where I literally feel like I am pulling teeth trying to get a tidbit of information.

I even had one person that texted me about 100 words explain to me why they didn’t have time to text me 20. I’m calling bull on that.

I promise you they’ve got the time because I’ll pay them for that time.

It is literally shutting down their ability to make the company function the way it needs to function.


What I’m asking for is some ideas- Is there a way that I can store a text on my phone that I can automatically send?

I have begged threatened pleaded and done everything I know to do to get people to understand how important this is to someone that is trying to coordinate hundreds of activities to achieve a unified goal.

What I do not like to see his construction turn into a disjointed effort. It will hurt your reputation and it will invariably in sure you don’t make any money- And you will be having no fun the entire time.

Clients do get an overall view of the critical path at the beginning of the job and some reminders along the way- And we are going in the direction of not working in occupied homes or not working in any house we don’t have access during work hours.

I know some people have trust issues and I respect that but they can find somebody else to distrust-

We’ve never had any problem with theft but we did have someone signed and returned a Rolex watch that someone had lost once.

Anyway- I would be grateful for any ideas and appreciate you guys taking time to read this and respond.

Sounds to me like you are being too nice and maybe being taken advantage of.
Make it a company policy that all employees must give a progress report at the end of each shift.
Explain that this information is needed to coordinate future work and is not meant to be used to gauge employee performance.

Also explain there will be consequences for not doing so.

This with the kicker of “you can’t be added to the schedule for next week/shift until I know where you left your current project and what’s needed for next week/shift”

You are running the company. It's your job to get on site every day and check the progress. You need to keep track how much time it takes to do certain tasks. After a while you'll have a clear idea what to expect and what to tell your customers. I don't think your subbies are renitent or don't bother to notify you. Truth is, they don't know when they will be done and what else they need. If they did, they would do your job.
I ran a carpentry for more than ten years and that is what I observed.

On the iPhone, in reminders you can pick " when messaging " and choose a person to add so you and they will get it at the time, with notes you enter.

Maybe make the reporting part of the job pay? Or reward those who did it in front of those who didn't? May be a dinner or new jeep ; ). I work for independent building material distributor and see the frustration, delivery drivers and warehouse personal. Hard to find good ones.

I can’t be at 14 jobs at the end of the day.

We can’t even find anybody that is trustworthy for a supervisor to do what I’m describing.

That’s why I’m trying to get basic info from them- Most of these guys are doing very specific task and know exactly whats expected- and they can tell me when I ask- That tells me they know.

Electricians know when the electrical is done or whats left -

I’m actually on site more than any contractor that I know of- I just can’t be on all of them. I’m just at the point I have to be very strategic- if a load might shift I need to be there.


Keep in mind I have one guy saying that he’s too busy to do it- hog wash. It would take less time to do that then it would to text he sent me saying how busy was.

I can’t work in the dark. How did these guys expect me to line up work for them.

I have thought about “ Well since you didn’t report in I didn’t notice set up anything for you today so you can take the day off”

Yes and that goes along with someone’s earlier post that there has to be consequences-

I’m actually a mix of characteristics to work with- I cut up and I’m fun and I want to have a good time at the same time we’re going to do a good job and we’re not going to be sloppy both with the work and how we approach the work-

We are not going to be careless with the customers property

In one sense I’m not the easiest guy to work with - I have high standards and I’m very consistent with them. We are not going to even occasionally do a bad job.

I pay an assistant to handle the building inspectors and deposits and payroll and everything so I can focus on making sure things are done right in the field.

But I’m going to tell you guys the penalty for failure in small business is ugly.

The root of this entire conversation is about courtesy to the customer and thinking forward so that work flows.

If you think about it in construction there is no neutral- The minute you quit moving ahead you start backing up and losing money.

I don’t go around in a panic but nearly losing my butt about a decade or so ago gave me a level of healthy aggressiveness that I will probably never lose.

It's your business / life with a lot to lose if you are not moving forward. To your crew it's a job.
You set the standards and rewards for everyone.

Thank you I had to remind myself this morning that I have succeeded with this this far -

I tend to get blinders and forget everything I have accomplished and be focused on whatever the problem is at hand-

I had a tradesperson pull me aside this morning and tell me what an incredible job we did with such an integrated team at making decisions and solving problems versus the other contractors they work for-

If we need a cabinet to be 1 inch bigger to make a backsplash avoid a sliver we can make it happen and we don’t have to go beg somebody to do it.

I need to remember there are good reasons people are beating my door down.
 
Over 30 years in the construction business starting with a small wet side mechanical - general up through larger and larger commercial, industrial, and government projects and now an owner's rep managing tens of millions in construction per year. Probably not what you want to hear because of the additional overhead but IMO the only way to get what you and your customers need is to put a supervisor or coordinator on the sites every day that is specifically responsible for gathering and communicating that info to you. Dont think it will ever consistently work remotely.

Yes and we can’t seem to find anybody with management capability in the field so I have to do that myself I just can’t do it at all the job sites so we ask for daily reports

Even the best most experience guys we get do stupid things like leave a bobcat that is rented sitting for three days- They are oblivious

I’m not asking for anything that even takes skill- Only takes courtesy to tell somebody if you got six of eight windows put in and that you need 2 hours to finish the others.

How do they enter hours to get paid? Could you make the information you need a required field to complete before they can submit hours each day?

Weekly - but can do daily and that possibly- good thought

I text my wife frequently that I love her. So to make it easier I type ilu in a text message and it spells out the complete I Love you. So once you set up the generic message you want to send to one of your guys just send him a message with the three letters and it will spell out the entire question
