TJ clutch not engaging

New to me 2004 tj rubicon, 122k miles…
Have had the jeep a month, no major issues. Tonight I drove about 30 minutes to pick up my son for football and jeep drove fine. He hopped in and I started driving and instantly noticed the clutch was acting up. The clutch will only partially engage, there is a squeal and grind shifting, especially from a stop. Jeep will lurch if you start in first with pedal pushed in. Reverse is almost impossible to get into. I can hear the bearings spinning at idle, even with the clutch depressed… prior to tonight pushing the clutch you you could hear them stop and releasing hear them again. All gears shift fine when the jeep is off. Fluid in the clutch is full. Is my whole clutch shot? Or can I get away just doing the hydraulics? Or does this sound like something totally different? Thanks in advance
 
How does the pedal feel, normal or very easy to press?
It actually used to kind of have a sticky spot like 3/4 down, now it feels normal. Its got to still be working somewhat because I can come to a complete stop in 1st gear and not stall
